Most AI projects don't fail because the technology doesn't work. They fail because the people using it don't trust it, don't understand it, or were never properly brought along for the ride. Standard software implementations ask people to change how they do things. AI implementations ask people to change how they think about their own value.

The worst time to discover who your resistors are is after you've announced the rollout. Before any AI implementation, you need a clear picture of who holds formal authority, who holds informal influence, and who has the most to lose (or gain) from the change.

Your champions need to be activated early - they're your social proof inside the organisation. Your critical blockers need direct engagement, not a broadcast email. Your vocal sceptics often become your most valuable advocates if you take their concerns seriously and visibly act on them.

One practical step: conduct structured one-on-one conversations with key stakeholders before the implementation kicks off. Ask open questions. What concerns do they have? What would make this feel like a success? What's broken in the current process that they'd actually like fixed? This intelligence shapes everything that follows.

Build the Case Around Problems, Not Possibilities

A common mistake in AI change management is leading with capability - "this tool can do X, Y, and Z." People don't change their behaviour because something is possible. They change their behaviour because something solves a problem they actually have.

The framing shift is simple but significant:

Instead of: "Our new AI assistant can draft client emails in seconds."

Try: "We know the team spends roughly 40 minutes per day on routine client correspondence. This tool reduces that to about five minutes, which is time back for client-facing work."

The second version is grounded in a real cost and a specific benefit. It also signals that you've been paying attention to what the team's actual workload looks like.

Before your communications go out, document the specific pain points the AI is addressing for each affected team. If you can't articulate the problem clearly, the solution will feel arbitrary - and arbitrary changes generate resistance.

Design a Pilot That Generates Evidence, Not Just Enthusiasm

Pilots are often run to build momentum. That's the wrong goal. A well-designed pilot should generate honest evidence about what works, what doesn't, and what needs to change before broader rollout.

This means selecting pilot participants deliberately. Don't just pick enthusiasts - they'll give you a best-case scenario that doesn't translate. Include a mix of people: some who are genuinely curious, some who are sceptical but professional, and ideally one or two who have raised specific technical concerns.

Define your success metrics before the pilot starts. These should include:

  • Adoption rate - percentage of eligible users actively using the tool after 30 days
  • Task completion time - measurable change in time spent on target tasks
  • Output quality - assessed against a defined standard, not just user sentiment
  • User confidence - self-reported comfort with the tool over time
  • Escalation rate - how often users override or discard AI outputs

Practical mechanisms to sustain momentum:

  • Monthly use case sharing sessions - short, informal sessions where team members share what they've tried, what worked, and what didn't. Peer learning is significantly more effective than top-down training for AI tools.
  • A shared prompt library - a simple document or internal wiki where effective prompts are collected and categorised. This reduces the cognitive load for new users and captures institutional knowledge.
  • Regular output reviews - periodic review of AI-generated outputs against quality standards. This keeps the human oversight function active and builds genuine confidence in the tool's reliability.
  • A clear escalation path - users need to know what to do when the AI gets it wrong. If there's no obvious channel for raising issues, problems get quietly worked around rather than fixed.

The goal is to build a team that gets progressively better at working with AI over time, not one that learns the basics and stops there.
